A. The principle of door-to-door matching: The scale and level of suppliers are equivalent to those of buyers.
This is very much needed. If your product volume only accounts for a few of their volume, then there will be certain problems with the price of your product, supply, and delivery.
For example, My previous company found a supplier, they were specialized in supplying Samsung and Siemens, and the volume of these two companies accounted for more than 95% of their output. I think this kind of supplier management is a problem; I found it later. A small company, they have all the machines, but they don’t have any orders. After a certain amount of training for them, they become the most suitable supplier for our company.
B. Number of suppliers:
For major suppliers (compared to customers), the number of suppliers of similar materials should be more than 2 so that the supply is stable and the suppliers are prioritized, so that you can reduce it every year. Management costs and better management, more effective management.
During work, suppliers will stop supplying for various reasons. At this time, if you are looking for suppliers temporarily, you will not be in a hurry.
Instruction manual: After selecting a supplier, after reviewing the results, when signing the “Purchase Contract”, you must sign the “Quality Contract”.
The quality contract is mainly to prevent suppliers from being able to carry out more effective control in the daily management process.
Quality contracts generally have the following clauses:
A. Each batch of shipment includes:
The report must be true and the relevant information must be complete (including material certificates as material certificates)
B. Regarding bad orders:
In order to understand whether the abnormal quality of the supplier has been improved, each supplier will be notified of the abnormal contact form for the abnormality. The abnormal improvement report must be responded to within one week. Those who fail to respond will be punished accordingly.
C. Monthly assessment for suppliers:
Evaluate each supplier to let each supplier know the quality status of the incoming materials in January. Will be announced at the monthly supplier quality meeting. How much PPM is the supplier’s input, and the supplier does not meet the quality target every month to review and improve?
D. Supplier’s monthly quality meeting:
In order to strengthen the quality management of suppliers, a supplier quality meeting is held on the *day of each month. The meeting personnel is the quality decision-makers of each manufacturer (if there are special circumstances, they can be replaced by engineers or above, but they must be contacted in advance). Those who do not participate will be provided accordingly. Punishment.
E. Deduction matters (written according to my previous experience, everyone can change according to the company)
1): In order to understand the bad conditions of each manufacturer, our company will send an abnormal contact form, and the contact form must be responded to within the specified time (within one week). Over time, our company will impose a fine ranging from 50-200 yuan (special circumstances must be accompanied by evidence to explain to our company).
2): For the relevant reports that our company requires from each manufacturer, each manufacturer must attach all the reports when sending the materials and cannot have copies or faxes. If there is less, no or lack of authenticity of the report, our company will pay a fine of 100 yuan each time (if the time is urgent, it must be submitted to our SQE in advance, and our company can accept the faxed copy from the manufacturer, but it must be filed within 8 hours).
3): Our company will track the abnormal phenomenon of the manufacturer. If the same anomaly occurs three times or more in a row, our company will deduct 100-1000 yuan according to its failure to improve; in addition, the reworked product cannot appear abnormal again, if the second occurs If the product is defective in other parts of the product due to rework, the manufacturer has not found that our company will deduct a penalty of 100-500 yuan (for special reasons, report to our company with relevant evidence).
4): Our company will ask each supplier to come to our company for review if there is an abnormality in the quality of each supplier to avoid the same problem in the future. They must arrive at the time stated by our company when they are required to come. If the phone informs you and hangs up on the phone privately, our company will be punished by 100-1000 yuan for non-cooperation (special circumstances must be notified in advance). After the notification, our company will deduct 500 yuan each time for reviewers.
5): Our company will hold a supplier quality meeting on the 5th of each month. If you do not participate, our company will be punished by 100-1000 yuan for non-cooperation (special circumstances must be notified in advance).
6): If our company causes a major customer complaint or our company is deducted due to the manufacturer’s quality problems, our company will charge the manufacturer for all costs, and the manufacturer must unconditionally accept it. If the product needs to be heavy, the manufacturer must send someone to our company or to our client for heavy industry (arrive on time).
7): The manufacturer’s product is abnormal, and the defective product selected by the rework is confirmed, and the manufacturer must return the defective product to heavy industry on time and unconditionally; if Our company will deduct a fine of 100-500 yuan for failure to perform.
8): When the supplier’s incoming materials are bad, which causes our company’s engineering defects to exceed 5%, our quality assurance staff will submit a <<Deduction Notice>> for the deduction, and the manufacturer shall accept it unconditionally.
The “Quality Contract” of the supplier must be signed and confirmed by the supplier’s quality decision-maker.
2. Daily management of suppliers
It is a very important link for the daily management of suppliers
A. After the supplier selects the normal mass production, generally, 1-2 times per year based on the supplier’s priority, and can be audited together with quality, procurement, logistics, etc., or can be audited separately/introduced new products for auditing, The timing of the number of audits depends on the situation of the company.
Suppliers that fail to be audited can be re-audited after improvement. Generally, the company will stipulate that if the plan fails 2-3 times in a row, the supplier will be delisted.
B. Suppliers are evaluated every month. If the suppliers fail to pass the continuous evaluation, they must conduct targeted audits on the suppliers. The monthly assessment of suppliers is generally divided into:
1) Scoring criteria for batch acceptance inspection pass rate
2) The scoring standard of the on-time delivery rate
3) Timeliness and effect of quality improvement
4) Service attitude
5) Timeliness and rationality of document response
C. Use the Internet for network management of suppliers
